How Data, Strategy, and the Right Partners Unlock Scalable Success
As more fleets across the world commit to zero-emission operations, one thing becomes increasingly clear: no two journeys are the same. In Part 4 of Plugged In: Navigating the Transition to Zero-Emission Fleets, Kevin Christopher of ZeroMission is joined once again by Stephen Clermont, Director of Engineering at CTE, to discuss how fleets can take meaningful next steps, no matter where they are on the path to decarbonisation.
From pilot projects to full-scale deployments, this episode is packed with real-world insights, common pitfalls, and practical advice for fleet operators looking to accelerate progress.
Not Sure What Comes Next? Start With the Data
If your fleet has already deployed a pilot project, Stephen says the next step is clear: analyse your data. Too many agencies overlook this critical phase.
“Make sure you’re collecting and analysing key performance indicators. That data tells the story. Every agency is different, different services, different utilities, different costs. You need to understand what’s true for your operation.”
Rather than modelling your plan on someone else’s fleet, use your own operational data to refine your strategy. That includes cost of energy, vehicle range performance, and infrastructure utilisation.
A Real-World Insight: Underused Potential
Stephen shared a surprising (and all-too-common) finding from a recent deployment: buses were returning to the depot each night with 50–60% state of charge.
“That told us these vehicles could have been doing more. They could run longer routes, save more on fuel costs, and improve operational efficiency. But no one saw it until we looked at the data.”
This is exactly the kind of insight that can turn a basic deployment into a transformational fleet strategy.
Smart Systems Need Smart Thinking
Kevin pointed out a key shift in today’s transport landscape: fleets are no longer working with simple mechanical systems. EVs introduce new layers of data, diagnostics, and decision-making complexity.
“We’re working with very smart technology. There’s a lot of information available, but too much information without the right context is just noise.”
The takeaway? You need tools and partners that not only provide information but help you interpret, act on, and optimise it.
Don’t Just Deploy, Build the Ecosystem
As Stephen explains, deploying EVs isn’t just about plugging in vehicles. It’s about transforming your entire operational ecosystem.
“This is unlike maintaining diesel fleets. It’s a full integration between infrastructure, vehicle, and data. You need systems in place that can replace your legacy processes, and people across the organisation who understand their role in that shift.”
Fleet electrification doesn’t just impact fleet managers or facilities, it touches procurement, finance, IT, operations, and HR. Organisational alignment is the hidden key to success.
Parting Advice from Stephen Clermont
So what should fleets do next?
• Use your own data to make better decisions
• Revisit your transition plan regularly
• Push your vehicles to perform—don’t underutilise them
• Plan for the long term—this isn’t just a one-time swap
• Build partnerships with those who understand the full EV ecosystem
“Find a partner that understands how your systems interact, and can help you design something that works now and scales later.”
